From a Used Mazak CNC Lathe to a 40W Diode Laser Cutter: A Procurement Manager’s TCO Lesson

In January 2024, I was staring at two quotes for a used Mazak CNC lathe. One came from a dealer in Ohio. The other came from a private seller two states over. The private seller was $6,300 cheaper. Part of me wanted to write the check and call it a win. Another part remembered what happened the last time I bought a machine based on the price tag alone.

That second part won. Good thing, too.

I run procurement for a 28-person metal fabrication shop. I’ve managed our equipment and tooling budget for six years—roughly $1.1 million a year, including consumables and the occasional emergency replacement. Every invoice goes into a cost tracking system I built in 2019. It isn’t pretty, but it keeps me honest.

What I’d Tell My Younger Procurement Self

Back to the lathe. We bought the dealer’s used Mazak CNC lathe in March 2024. It ran on a $180,000 order over eight months, with one minor service call that the warranty covered. The private machine sold to someone else. I don’t know how it performed, but I know what our alternative could have been: a $52,250 investment with no phone number to call when something went wrong.

If I had to distill this into one lesson, it’s this: compare the first-year cost, not the sticker. Ask what happens at hour 101, after the warranty ends. Ask who picks up the phone. A vendor who says “this isn’t our strength” can still be the best partner you have.

Mazak CNC machines are good pieces of iron. The difference between a good purchase and a bad one usually sits in the gray areas: freight, training, service, downtime. That’s where the real price lives.
